Not a single pixel touched by hand, I let an AI team draw 50 pixel art icons

This time I made 50 pixel art icons

Swords, shields, potions, bread, all at 16×16

All 50 finished icons

It started with trying to make a game with AI

I can't draw, so I bought assets

But once you start buying, you need this and then that, and it never ends

So I kept the bought art for the most important parts, the characters and backgrounds

And decided to make the rest of the objects with AI

Instead of giving everything to one AI, I split it up: one draws, one checks, one reviews

And added one more teammate every level to see what changes

LV.1Five swords, bare hands

Let's build our own agent system and make them

First I'll have a single drawing AI make 5 swords. Then I'll add one teammate per level and see what changes

For LV.1 to 3 I just set the plan and let it run, so I barely said anything

5 swords drawn with bare hands in LV.1

At a glance, yep, those are swords

But the automatic checker failed all 5

Colors outside the palette, gaps in the outline, about 100 issues per sword

LV.2Hand it some rules

Keep going

A planner will write the shape and colors for each item, and an automatic checker will catch color, outline and size

Teammates number two: a planner and an automatic checker

Rules first, drawing second

Size 16×16
Colors from a 32-color palette, max 8 per icon
Light from the top left
One clean outline, no gaps
Swords point from bottom left to top right, 45 degrees

LV.1 vs LV.2

This time all 5 passed the check

Problem is, side by side, the five swords look almost the same

It followed the rules perfectly and lost all personality

LV.3Add a picky reviewer AI

Keep going

I'll add a reviewer that looks at each drawing and scores it. Under 7, it gets redrawn only where it was called out

So I added a reviewer AI that actually looks at the art and gives a score

7 out of 10 to pass. Otherwise, fix only what was called out and try again

Up to 3 fixes

LV.3 before and after fixes

4 swords passed, but the forest dagger failed to the end

Every time it fixed the outline trapped in the tiny gap between grip and blade, it made the same mistake again

With a reviewer, the first-try pass rate dropped from 100% to 20%

Honestly though, the skill didn't drop, the bar went up. Which is a good thing

LV.4Mass production, 50 icons

Run pixel-forge LV.4

I'll show you the list of 50 first. Good to go with this?

Now for the real 50

A reference finder and a retro coach joined, and I split the work into 5 batches of 10

Reference finder — digs up icons that already passed and gives hints
Artist — actually draws
Automatic checker — colors, outlines, size
Reviewer — looks and scores
Retro coach — after each batch, suggests "let's change this next time"

Only the coach's ideas I approve become rules

The first retro came back with 3 ideas: "details at least 3 pixels, dark grooves, light based on the whole object"

My answer: "Just the third one"

Out of 12 ideas across four retros, I approved 9

The funniest one was the horned helmet

Horned helmet, try 1 → try 4

Try 1, the reviewer said it looked like a head with cat ears

Try 2, the horns had no room to curve out, so the outline got tangled

Try 3, it shrank the body to make room, and got "half the size of the iron helmet, horns look like a U-shaped stand"

Only on try 4, with the body back to normal and the horns coming off the top corners, did it pass as a viking helmet

4 tries for one helmet

The reviewer gets it wrong too

The clear potion first came out pixel for pixel identical to the health potion, so it failed

The reviewer then dictated the widths, "2 pixels on this row, 4 on that one"

It drew exactly that and got a long-necked flask

In the next review, the reviewer admitted on its own that "the width order I gave you kept the neck"

When the reviewer also prescribes the fix, the fix can be wrong too. Lesson learned

Sometimes a good rule blows up somewhere else

First try: in batch 3, icons kept failing for "same shape as an icon that already passed", so the coach suggested comparing widths row by row to avoid overlaps. I approved

Where it got stuck: in batch 4, the iron ore tried so hard not to look like the other ores that it became a pyramid

Iron ore, try 1 → try 3

Reviewer: "looks like a mountain or a tent"

Stood it up vertically: "looks like a stone tablet"

Fix: go back to the same flat rock as the copper and gold ores, and tell them apart only by where the crystals are

The rule was the culprit. Color variants of the same thing need the same shape to look like a set

So in the next retro, I limited it to "compare only objects with different shapes"

You didn't think one rule would fix everything, did you??

Still, the curve went up batch by batch

BatchFirst-try passAvg. fixesChecker fails
140%0.91
260%0.83
360%0.52
460%0.50
540%0.97

Results by batch

Zero checker fails in batch 4, yessss!!

The single best line was "where the outline bends, fill the inside corner with the material color, not the outline color"

But in batch 5, food, it jumped back up to 7

Apple stems and leaves, meat bones, beer mug handles. So many parts touching that even knowing the rule, it couldn't get them all on the first try

Honestly, that part is a bit of a letdown

And last, 4 tries for one egg

First try: following the rule, "white objects get a light gray base, white only for highlights"

Where it got stuck: the reviewer said "looks like a gray rock, make the base white"

The rule I'd approved and the reviewer said the exact opposite, so the AI asked which way to go

My answer: "Go with the reviewer"

Painted it white, and this time the checker failed it for "can't see it on a white background". Ugh

The checker compares the average brightness inside the outline with the background, and solid white made them nearly the same

Fix: the artist did the math and found white could cover at most 25% of the area, and with that both passed

When the rules, the reviewer and the checker disagree, crunching the numbers is the fastest way out

LV.5Packing it up

Next

You didn't mention any icons to touch up, so I'll treat that as zero and pack it as is

50 originals at 16px
50 versions at 4×
One sprite sheet + position data
License (CC0, marked as made with AI)
One preview page

All in a single zip

Cover for itch.io

It even made a cover for the free release

Today's result

About 3 hours to reach level 5

50 icons, 0 failures, 0 pixels fixed by me

First-try pass rate: bare hands 0% → rules only 100% → with reviewer 20% → full team 52%

Shopping for assets one by one, or 3 hours with an AI team! Though one egg took 4 tries!

I still use bought art for characters and backgrounds, but objects I can now just make when I need them

All I did was hit OK or no on the coach's ideas, and say "go with the reviewer" once
